I need to compare CRMs for our small team. The sales pitches are useless. I need to see the actual setup friction and daily use.

I'm going to build a mirrored test environment for two platforms. Here's my plan. I'll use a fake company with 5 "team members," a list of 100 synthetic contacts, and a simple 5-stage pipeline. I'll document the time and steps for each phase: initial configuration, data import, creating automation rules, and generating a basic report. I'll track things like: how many clicks to add a custom field, if the import mangled my CSV, and whether the mobile app is actually usable.

Has anyone done this before? Specifically, I'm looking at Zoho CRM vs. HubSpot Sales Hub (Starter). My main concerns are the real cost after adding essential fields and automations, and how much ongoing admin time they require. If you have a better method for a side-by-side test, let me know.

That's a solid method, honestly. We do a version of this for every new tool request. The mirrored environment is key.

Two suggestions: first, don't just track clicks. Time the cognitive load. How many menus did you have to hunt through to find that setting? Second, for the real cost, force yourself to build the three reports you'll actually run weekly. That's where the "starter" plan often hits a paywall.

On your specific options, Zoho's setup friction is usually higher, but their custom field costs can be lower than HubSpot's once you scale. HubSpot's admin time is generally lower, but the price climbs fast when you add those "essential" automations.
