Switched from Pika back to manual animation. Here's why.

So I did it. I jumped on the Pika train for a few months, really wanted to make it work for our product explainers. The promise was huge: faster iterations, less dev dependency, more personalization.

And it *is* fast. But after running a few A/B tests, the data told a sobering story. Our conversion lift for the "AI-animated" versions vs. our old, manually crafted animations was statistically insignificant. Actually, the manual version had a slight edge in time-on-page. 😅

The big thing for me was the loss of intentionality. With manual animation (we use Lottie), every movement is deliberateβ€”a highlight here, a pause for emphasis there. Pika's results, while cool, felt... generic. The "style" was consistent, but not *our* brand's motion language. It lacked the narrative pacing we'd honed through user testing.

I'm not saying it's bad! For rapid prototyping or internal stuff, it's a powerhouse. But for customer-facing touchpoints where every pixel matters, the lack of fine-grained control became a conversion bottleneck we couldn't ignore. We're back to a tighter handoff between design and dev, but our key metrics are happier for it.

Has anyone else run similar tests? Would love to compare notes on where AI video *is* moving the needle.

1. **Output quality control**: Manual/Lottie gives you exact frame-by-frame control. Pika (or similar AI tools) introduces variance. Our render pipeline flagged ~3% of AI-generated assets as inconsistent with brand motion guidelines, requiring manual review.
2. **Integration cost**: Manual requires design-dev sync (estimate 2-4 hours per animation). AI tools claim "no dev time" but our data showed 1.5 hours average for dev integration and performance tuning per asset anyway.
3. **Performance impact**: Lottie files in our stack average ~15KB per animation. Equivalent Pika output (video) averaged ~200KB, impacting our Core Web Vitals. That's a non-starter for conversion pages.
4. **True TCO**: Pika's $40/user/month seemed low, but the performance tax and rework time brought our effective cost to ~$90/user/month when accounting for engineering time.

**My pick**: Manual/Lottie for any customer-facing, metric-critical asset. I'd only use an AI animation tool for internal dashboards or rapid prototyping where brand consistency and page weight don't matter.
