Has anyone tried using open-source alternatives to expensive martech suites?

So I see we're all just accepting that the annual six-figure invoice from the usual martech suspects is now a line item as fixed as death and taxes. How brave of us.

I've been poking at the open-source options—think Plausible instead of Google Analytics, Matomo for the more feature-hungry, maybe even cobbling together a stack with some duct tape and hope. The sales pitch is always the same: "Take back control! No vendor lock-in!" Which is lovely, until you realize you've just traded a financial fee for a massive time-and-skills tax.

My favorite part is the "free" part. Sure, the license costs nothing. But have you priced out:
- The developer hours to implement, integrate, and maintain the thing?
- The hosting costs when your data grows past a toy dataset?
- The sheer joy of being your own 24/7 support desk when the tracking breaks at 2 AM before a big campaign?

I'm not saying it's a bad idea. I'm saying the total cost of ownership calculations I see are usually performed with the optimism of a golden retriever. Has anyone actually gone through a full implementation cycle with an open-source martech core? Did you actually save money, or did you just convert a straightforward capital expense into a murky, ongoing operational headache with a different name? I'm particularly interested in the "gotchas" that appear six months in, after the person who set it all up has left the company.
