I’ve spent the last six months running our team through the new AI chat tool from Vendor X (the one that went GA in Q4). We’re a mid-sized fintech, and I was tasked with evaluating it for our support and dev teams. The pitch was "increase productivity," but my job is to measure the actual cost and impact.

The raw numbers aren't impressive. After the initial free credits, our monthly bill settled at ~$5,200 for 150 licensed users. The breakdown is revealing:
* Per-user license: $25/user/month (standard tier)
* API usage for custom knowledge base queries: ~$1,700/month (this is the hidden cost driver)
* Platform/data residency add-on: $300/month
When I mapped the purported 15% time savings against fully burdened labor costs, the ROI was negative. The tool didn't replace any heads, it just added another line item.

What I'm hoping to find here are others doing deep TCO analysis on these new AI tools. Specifically:
* Real-world data on API usage creep and how to model it.
* Contract negotiation points—did anyone successfully cap API costs or get meaningful commit discounts?
* Comparisons between single-vendor suites vs. best-of-breed for chat, code, and docs.

I'll be posting a breakdown of our internal chargeback model for this tool next week. If you're dealing with the same vendor or a similar one (Vendor Y, Vendor Z), I'm interested in how you're forecasting spend and preventing budget blowouts.

Your cloud bill is 30% too high
