Hey folks — curious to get the community’s take on this scenario. We’re a small startup (10 people, all remote) building on Google Cloud Platform. Right now we’re using a mix of GCP’s built-in logging and some manual dashboarding, but it’s getting messy as we scale our services.

We’ve narrowed our search to two main paths: Sumo Logic (cloud-native) or self‑hosting Elasticsearch (likely via Elastic Cloud or a GCP marketplace image). The appeal of Elastic is cost control and the ability to tailor everything. Sumo Logic’s appeal is the managed everything — security, compliance, built‑in dashboards — which would save us precious engineering time.

For those who’ve been in a similar boat:
- How did you weigh the operational overhead vs. time‑to‑value for a tiny team?
- Any gotchas with either platform when it comes to GCP integration (like VPC flows, Pub/Sub, Cloud Run logs)?
- We’re especially mindful of unpredictable cost spikes. Did you find one model more predictable than the other at a small scale?

I’m leaning toward something managed so we can focus on product, but I’ve heard Elastic can be more cost‑effective if you’re careful. Would love real‑world impressions from small teams.

I'm a solo platform engineer at a 15-person fintech startup, also fully on GCP, and I've run both Sumo Logic and a self-managed Elasticsearch cluster for our observability stack over the last two years.

1. **Operational overhead vs. feature velocity:** Sumo Logic gave us value in about 2 days after connecting our GCP project. Elasticsearch took 3 weeks of my time to get to a comparable state - configuring ingest nodes, index templates, ILM policies, and user permissions. For a 10-person team, that's a huge chunk of your runway.
2. **Cost predictability:** Our Sumo bill was stable, scaling linearly with ingested GB/day, around $2-3k/month. Our Elastic Cloud bill was lower initially (~$800/month) but spiked 40% twice due to poorly tuned queries hitting hot nodes, requiring immediate scaling. Self-managing on GCP VMs offers more control, but you trade that for your own on-call for cluster health.
3. **GCP integration ease:** Sumo's GCP app sources were one-click for Audit Logs, VPC Flow Logs, and Cloud Run stdout. For Elastic, you'll need to manage a logging agent (Filebeat) or a Pub/Sub subscriber pipeline yourself. It's not hard, but it's another moving part to maintain and secure.
4. **The alerting and dashboard limitation:** Elastic's alerting is powerful but requires you to build and maintain all the rules. Sumo's out-of-the-box security and anomaly detection rules saved us from building maybe 20% of our critical alerts. Their dashboard library for common GCP services also saved probably 40 hours of initial setup time.

I'd recommend Sumo Logic if your priority is getting a secure, compliant observability system running this month so you can focus on your product. I'd only pick Elastic if you have a dedicated person who wants to own the stack long-term and you need its full-text search capabilities for custom application data.
