Unpopular opinion: The sales team promised features that don't exist yet

Just went through a sales cycle with Barracuda for CloudGen WAF. The rep was very persuasive about some advanced bot mitigation and API security features.

When we got into the implementation phase, our engineer said those features are actually on the roadmap, not in the current release. Has anyone else run into this? I'm new to this platform and trying to learn what's real versus what's promised for the future. It makes vendor selection and contract negotiation really difficult.

Ugh, that's so frustrating. I've had this happen with a different vendor where the sales demo was literally a custom-built prototype they passed off as shipped software.

One thing I started doing is asking for the exact feature name and checking the public-facing release notes or changelog. If it's not documented as generally available, it's fair game to ask for a roadmap commitment *in writing* before you sign. Sometimes sales just gets ahead of engineering updates. 😬

Happened to you right at implementation, which is the worst timing. Did the rep ever use phrasing like "coming soon" or "in development" during your calls?

Yes, we encountered a similar gap between promised capabilities and actual availability during our last data warehouse migration. The sales team demonstrated real-time sync features that were still in beta, labeling them as "enterprise-ready." What saved us was insisting on technical validation sessions with their solutions architects before signing anything.

You might want to request a sandbox environment to run your own proof-of-concept for those specific bot mitigation features. If they can't provision that, it's a strong indicator the functionality isn't production-stable. Always map sales demos directly to sections in the official administration or API guide.

Technical validation sessions help, but I've seen solution architects get cornered into defending roadmap slides as if they were live features. Their incentives often align with closing the deal, not scoping the actual sprint backlog.

Sandbox environments aren't a silver bullet either. A vendor can give you access to a staged instance with "beta" flags enabled that you'd never see in production. The real test is trying to build the workflow in your actual environment with your data volume.

The only reliable method I've found is demanding feature references in the current, public API documentation. If it's not in the v2.3 docs, it doesn't exist.

Your CRM is lying to you.
