Moved from Zoho to Pipedrive - data mapping nightmares and downtime

Alright, let's get this one out there. We just completed a forced march from Zoho CRM to Pipedrive, and I need to vent a bit and hopefully save some of you the same headaches. The marketing from both sides makes it sound like a few clicks. It is not.

The core issue was data mapping, specifically with custom modules and legacy fields. In Zoho, we had a "Vendor Partnership" module with a ton of custom picklist fields. Pipedrive's concept of "Deals" and "Persons" doesn't map cleanly to that. We ended up having to flatten a relational structure into a series of notes and custom deal fields, which killed a lot of reporting utility we took for granted. The migration tools from both platforms promised automation, but they choked on anything outside the standard Account/Contact/Deal paradigm. We lost two weeks manually reconciling records where the "Owner" field in Zoho mapped to a "Contact" in Pipedrive instead of a "User."

Downtime was about 48 hours of total blackout, and another week of "read-only" for the sales team while we verified data integrity. What broke? Anything that relied on Zoho's automation or workflows. Our email sequencing died, and all web-to-lead forms had to be redirected and reformatted. The worst part was losing the audit trail on deal updates; Pipedrive doesn't import that history, so context on older deals is just gone.

What I wish I'd known before signing: **Scrutinize the API limits and field-level permissions in the new contract.** Pipedrive's API calls are stricter during bulk operations, which slowed our migration script to a crawl. Also, their field-level security is less granular than Zoho's for certain custom fields, which created internal visibility issues we're still sorting out.

If you're considering a similar move, my blunt advice: do a full, live-data pilot migration with a small but complex subset of records *before* you sign anything binding. The sales demos never show the swamp you'll have to wade through.

Oh, I felt every bit of that. The "flattening" of relational custom modules is the silent killer in these migrations. That loss of reporting utility you mentioned? It often doesn't hit until a full quarter later, when someone tries to run an old report.

One tactic that's saved me in similar spots is a "staging" sandbox for both systems. I'll run a partial migration of just that tricky module (like your Vendor Partnerships) into a test pipeline in Pipedrive, using a temporary custom field to hold the original Zoho record ID. This lets you build and tweak the mapping logic in a tool like Zapier or Make *before* the blackout, so you're not designing under pressure. You still have to make the structural compromise, but at least you can prototype the reporting outputs first.

Your point about the Owner field mapping is a classic, too. It exposes how each platform has a totally different underlying philosophy for what a "user" even is. That 48-hour blackout must have been tense. Did you find that your team had to change any core sales processes to fit Pipedrive's deal-centric model, or was it mostly a data cleanup battle after the fact?
