Migrating off a brittle homegrown system. We narrowed it to Concourse CI or Tekton. Everyone talks about flexibility and "cloud-native" but seems to miss the core trap.
What if the promise of flexibility is just a different kind of lock-in? Tekton is Kubernetes-native, which sounds great until your entire team needs to become K8s CRD experts to debug a pipeline. Concourse's abstraction is cleaner, but then you're locked into its resource model and container image gymnastics.
Consider the exit strategy now, before you commit. Which one is easier to rip out in 18 months when the next hypetrain leaves the station? I've seen both. The migration cost isn't in the pipeline translation. It's in the operational debt and the audit trail complexity.
We went with Tekton. Regret surfaced during the third major K8s version upgrade that broke half the Tasks. The pain points weren't in the docs.
