First-time evaluator - what metrics should I track for a PoC?

Our team of 5 (devs + marketing ops) is evaluating a new CDP. We'll do a 14-day trial. Our stack is Next.js, Segment (currently), and HubSpot.

We're planning a PoC to see if it improves lead scoring and personalization. I want to track more than just "does it work?" What specific metrics should we measure to decide if it's worth the switch?

Here’s my starting list:
* **Setup Time:** Hours to first live segment/audience.
* **Data Latency:** Time from user event to profile update.
* **Feature Adoption:** How many of our 3 core use cases (lead scoring, email trigger, site personalization) we got live in the trial.
* **Query Speed:** Time to build a complex segment (e.g., "visited pricing page, opened email, but didn't attend webinar").

Also considered self-hosted options like RudderStack, but cloud is preferred for now.

What am I missing? Should we track cost to maintain vs. our current setup? Or is that a post-PoC question?
