Complete newbie here - where to start with agent runtimes?

Alright, let's set the scene. My team size is small – five of us handling sales, support, and the "oh god, the website's down" ops. Our stack is a mess of Next.js, a Postgres DB, and a hopeful collection of Zapier automations that break if you look at them wrong. We currently use Pipedrive as our CRM, but I'm already eyeing the exit because their native automation feels like it was built in 2013.

The question is agent runtimes. Every vendor blog and LinkedIn "thought leader" is screaming that we need AI agents to automate everything from lead scoring to writing follow-up emails. Sounds great. But as someone who swaps CRMs more often than some people change their socks, I'm deeply skeptical. My last quarterly experiment was with a HubSpot Operations Hub setup that promised "intelligent workflows" and delivered mostly frustration and extra API charges.

So, for a complete newbie in this specific chaos, where do you even start? I need to understand the actual building blocks, not just the marketing gloss. We considered self-hosted options (because data portability is a religion for me after getting locked into Salesforce once), but the OSS landscape seems like a wilderness of half-finished GitHub repos.

My core, cynical questions:
* Is an "agent runtime" just a fancy wrapper for a cron job with an LLM API call, or is there a real architectural shift here?
* What are the actual, tangible use cases that work *reliably* for a small team without a dedicated ML engineer? I'm not interested in demo-day parlor tricks.
* Which tools or frameworks have you found that don't require a PhD in prompt engineering to debug when they inevitably go off the rails?

I'm prepared to be underwhelmed, but try to surprise me.
