NotebookLM vs Notion AI for a 5-person research team - which scales better?

We're a research team analyzing Kubernetes cost data. Need an AI tool to process PDFs (research papers, cloud provider invoices), technical docs, and our own notes. Goal is to synthesize findings and generate reports.

Primary factors for us:
* **Source Grounding Accuracy:** Cannot hallucinate cost numbers. Must correctly cite from uploaded source material.
* **Multi-document Synthesis:** Need to compare recommendations across 10+ Kubecost reports or FinOps frameworks.
* **Collaboration Scale:** 5 users, need to see each other's work, build on shared sources.
* **Output Format:** Need clean text/JSON to feed into our own dashboards.

Evaluating NotebookLM (with its project-based sources) vs Notion AI (embedded in our existing workspace).

Which handles this workload better at scale? Specific concerns:
* NotebookLM's 100-source limit per notebook - is that a hard constraint?
* Notion AI's context window when analyzing multiple attached PDFs.
* Cost tracking per user as usage grows.

I run a 6-person devtools SaaS. We use Notion for wikis and tested both these tools for processing customer contract PDFs and API docs last quarter.

**Core Comparison:**
- **Source Grounding & Accuracy:** NotebookLM wins for your use case. It's built for this, with direct source citation. For cost numbers, it's more reliable. Notion AI will summarize attached PDFs but can blend general knowledge with your doc content, creating risk for invoice data.
- **Multi-Doc Synthesis & Limits:** NotebookLM's 100-source limit is per notebook, but each source can be a large PDF. For 10+ Kubecost reports, you'll be fine. Notion AI's context is tied to a page; attaching many large PDFs can cause it to ignore later files. You'll hit a "too long" message faster in Notion.
- **Collaboration & Workspace:** Notion AI wins if you already live in Notion. Five users commenting and building on a shared page is native. NotebookLM is improving sharing but is still more individual-focused; you share a notebook, but the collaborative editing model is weaker.
- **Cost & Output Control:** NotebookLM is free currently, Notion AI is $10/user/month added to a paid plan. For JSON output, neither is ideal. NotebookLM's API is limited. You'd likely extract text and use another LLM. Notion AI's output is formatted text in a Notion block.

**My Pick:** For strict accuracy with financial PDFs, I'd go NotebookLM. Its design enforces citation. If your team's workflow is already deeply embedded in Notion and you can tolerate manually spot-checking numerical outputs, Notion AI's collaboration is smoother. To decide, tell us: what percentage of your queries require exact number extraction, and is your team willing to work outside Notion for the analysis step?
