What's the real cost of enabling P2 for 500 users? The sticker shock is real.

Alright, I need to talk this out with people who get it. Our team is pushing hard to implement some serious identity security and governance features. We're looking at Privileged Identity Management (PIM), Access Reviews, Entitlement Management, and Conditional Access based on risk. All the good stuff for a proper zero-trust framework.

The problem? When I mapped our 500 users to the P2 licensing requirement, the official pricing hit me like a ton of bricks. $9/user/month is the listed rate. Simple math: 500 * 9 * 12 = $54,000 per year. That's just the licensing cost, straight to Microsoft.

But we all know the sticker price is just the start. What I'm trying to piece together is the *real* total cost. From my experience with other enterprise tools, the hidden bits add up fast. I'm thinking:

* **Setup & Configuration Complexity:** How many hours does it *really* take to configure PIM roles, set up access review cycles, and build out Conditional Access policies properly? Are we talking 40 hours or 200+?
* **Ongoing Operational Overhead:** Running access reviews, managing entitlement packages, and auditing risk events. Does this require a dedicated half-FTE? More?
* **Training & Change Management:** Getting our help desk and end-users up to speed on PIM workflows (just-in-time admin) is a project in itself.
* **Potential for "License Lock-in":** Once we build workflows around Identity Protection risk signals or Entitlement Management, migrating away becomes nearly impossible.

Has anyone here gone through this scaling for a similar-sized org? I'd love a side-by-side comparison of:

* The pure license cost vs. the first-year total cost including labor.
* Any gotchas with mixing P1 and P2 licenses (we might not need P2 for *everyone*).
* Tangible ROI you've measured – reduced breach risk is obvious, but have you quantified reduced manual access provisioning time or caught dormant accounts?

The feature list is compelling, but I need to build a business case that goes beyond the per-user/month quote. My CRO brain needs the real conversion rate from "quoted price" to "actual total cost."

Any hands-on reports or data from your own deployments would be gold.

Good. You're asking the right questions. Your base math is correct, but you're still lowballing it.

Your list of hidden costs is incomplete. Think about the consultant tax. If your internal team doesn't have deep Azure AD Premium experience already, you're bringing in a Microsoft partner or a specialist. That's another 50-100k on top for implementation and initial policy design.

Then there's the lock-in multiplier. Once those conditional access policies and PIM workflows are baked into your daily operations, migrating away becomes unthinkably expensive. That's the real annual cost they don't put on the invoice.
